Trane Heat Pump Systems, Backup Heat, and the $1,100 Mistake That Changed My Checklist

If you operate a building with a Trane heat pump system, the most expensive sentence you can say is “We’ll deal with backup heat if it gets really cold.” In March 2024, that sentence cost us $1,100 in overtime labor, rush freight, and a service call that could have been scheduled for $250 less. Your backup heat decision should be made before the cold snap, not during it.

I’m a facilities coordinator handling HVAC service orders for eight years. I’ve personally made and documented 14 significant mistakes, totaling roughly $24,000 in wasted budget. I now maintain our team’s pre-check checklist, and this mistake is on it.

The mistake

In March 2024, a Trane heat pump system at one of our small office buildings started short-cycling. The space was down to 55°F and dropping. I did what a lot of people do: I ordered a Lasko heater online for $46 and figured that would buy us time. It did, for about four hours.

The Lasko heater warmed the immediate office but did nothing for the rest of the floor. It didn’t protect the pipes, it didn’t stabilize the space, and it didn’t help the tenant who needed the whole floor usable by 8 a.m. Oh, and the tenant had a small server room with a temperature requirement in the lease. That was the real deadline, not comfort. We got lucky that the emergency tech showed up by 11 p.m.

We paid $480 for an emergency service call—or rather, the building owner paid it; I approved it. Add $330 for a rush circuit board and two staff hours waiting for the tech. The heater cost $46. Actually, $46 plus tax, but you get the point. Total was around $856, and closer to $1,100 once I counted lost productivity.

Paying $480 for the emergency call was the right call. It kept a tenant who pays $4,000 a month from walking away. The mistake wasn’t spending money on certainty; it was waiting until I had no other choice.

What I now check first

Bottom line: a Trane heat pump system is reliable, but “reliable” doesn’t mean “infinite capacity.” What I mean by reliable is that the components are usually well-built, serviceable, and supported by a dealer network when something breaks. According to the U.S. Department of Energy (energy.gov, accessed January 2025), heat pumps can deliver up to three times more heat energy than the electricity they use in moderate conditions. That’s the reason to buy one. But that ratio drops as outdoor temperatures fall and the unit spends time in defrost.

Here’s the counterintuitive part: a heat pump’s supply air is cooler than a gas furnace’s supply air. So a room can feel cool even when the thermostat is satisfied. That’s when people crank the setpoint or buy space heaters. The real fix is often better airflow, a clean coil, and a correctly staged backup heat source. The third time we had a breakdown during a cold snap, I created the checklist. Should have done it after the first.

Our checklist now has four items, in this order: outdoor coil, defrost cycle, backup heat staging, condensate drainage. If one of those is wrong, a space heater is just a bandage.

The humidifier vs dehumidifier trap

When a building owner asks me “humidifier vs dehumidifier, which one,” I tell them the right question is “what’s the relative humidity right now?” In August, the answer is usually dehumidifier. In January, the answer might be humidifier. But sometimes it’s neither.

In February 2023, we had a tenant complaint about a cold, damp office. The owner wanted to buy a dehumidifier. The actual issue was a dirty blower wheel and a clogged condensate drain line. The Trane heat pump was removing moisture, but the water wasn’t draining, so condensate was blowing back into the space. A $250 service call fixed it. A dehumidifier would have masked the problem, used more electricity, and made the room feel colder because it would have run continuously.

I’m not an HVAC engineer, so I can’t speak to the refrigerant circuit design. What I can tell you from a facilities perspective is this: measure humidity before you buy anything. A $20 hygrometer is cheaper than the wrong appliance.

The Trane Arctic chiller is not the same conversation

If you’re managing a commercial property and someone brings up the Trane Arctic chiller, that’s a different decision from a split-system heat pump. Arctic chillers belong in hydronic heating/cooling or process cooling applications where low-ambient operation matters. I’ve been involved in two chiller projects, but I’m not a chiller engineer, so I won’t pretend to spec one. What I can say is that the technology only helps if the system is engineered around it. A great brochure doesn’t replace a load calculation.

Diesel heaters: the tempting trap

In 2021, I considered a diesel heater for our shop. The price was tempting—you can get a 5kW diesel heater for under $100. That’s a red flag disguised as a deal. A diesel heater can be a legitimate option for a ventilated shop or garage, but it’s a carbon monoxide source. It needs proper combustion air and exhaust venting. I am not a combustion safety expert, so I’m not going to give installation advice. What I will say: I saw the aftermath of a misused diesel heater at a third-party shop that same year, and the medical and liability costs would have paid for a lot of Trane heat pump maintenance.

If you’re on the fence between a diesel heater and a proper electric backup heat kit, choose the proper kit. In an emergency, the “certain” option is the one that has been engineered for your building. That’s a no-brainer when the alternative is a shutdown.

Pay for certainty when the deadline matters

I learned this lesson the hard way. In March 2024, I paid $480 for an emergency call because I waited. If I had a service agreement in place, that call would have been $250 and it would have happened faster. In an emergency, you’re not paying for speed—you’re paying for certainty. The uncertain cheap path is almost always more expensive when you add up the wasted time, the tenant relationship, and the risk to the building.

Not every situation needs a premium solution. If you have a small space that doesn’t lose heat quickly and you just need to knock the chill off for an hour, a Lasko heater is fine. I still keep one under my desk. But it’s not a backup heating plan for a building with a real deadline.

When this advice doesn’t apply

If your winter temperatures stay above 40°F, a heat pump without backup may be fine. If you’re in a new, tight building with a properly engineered system, some of my checklist won’t apply. And if you’re doing a deep energy retrofit, the right answer might be a cold-climate heat pump, not a chiller and not a space heater. I also want to be honest about timing: this reflects what I’ve learned as of January 2025. HVAC technology, utility rebates, and building codes change fast, so verify current specs with a qualified contractor and your local authority before you buy.
